High-performing teams need more than targets. They need the right conversations around those targets.
Across sales meetings, coaching sessions and day-to-day leadership, I keep coming back to two things: people need to feel safe enough to speak honestly, and leaders need to ask questions that uncover what is really happening.
These ideas reinforce one another. Better questions only work when people feel safe enough to answer honestly.
High standards work better when people feel safe to speak up.
A team can hit its targets and still be afraid to raise concerns. On the surface, everything can look under control. Nobody questions the forecast. Nobody admits they are struggling. Nobody raises the uncomfortable issue.
Then the numbers tell a different story.
The real cost is not only a missed target. It is losing the opportunity to address a problem while something could still have been done.
Forecast review
People can say a deal is weaker than expected before it becomes a surprise.
Pipeline review
Weak opportunities can be surfaced early rather than protected for appearance.
Coaching
A salesperson can admit they need help without feeling that the admission makes them less capable.
Decision-making
People can challenge a plan respectfully when they see information the leader may not have.
What teams need to contribute fully.
Safe to belong
People feel accepted and respected.
Safe to learn
Mistakes become lessons, not labels.
Safe to contribute
Ideas, observations and deal insight are welcomed.
Safe to challenge
People can question decisions without fear of punishment.
Framework adapted from Timothy R. Clark's four stages of psychological safety.
Your team's performance tells you what. The right questions help you understand why.
Setting expectations is only one part of leadership. People face different obstacles, and those obstacles are not always visible in a dashboard or performance report.
Some people need clearer priorities. Some need help navigating a difficult client conversation. Some are stuck because of an issue their leader has not noticed. And sometimes, the leader needs to change the approach.
Six questions that open better coaching conversations.
Where are you getting stuck right now?
Which conversation do you need help with?
What deserves more of your attention this week?
What should we stop doing?
What could I do differently to support you?
What did your last setback teach you?
Change one team conversation this week.
“What are you seeing that I may be missing?”
Ask it before giving your view. Then listen long enough to hear the real answer.
The goal is not agreement. The goal is better information, clearer thinking and a stronger coaching conversation.
